Define the technical depth

State whether the hire will write integration code, configure existing capabilities, diagnose issues, or coordinate specialist engineers.

Do not advertise a relationship-focused role while expecting independent implementation of complex systems.

Assess a fictional onboarding

A fictional customer has agreed scope but lacks an internal technical owner and has misunderstood a prerequisite. Ask the candidate to plan the next steps.

Look for a clear readiness check, accurate communication, and a way to resolve dependencies without blaming the customer or making unsupported promises.

Establish completion criteria

Define what the customer should be able to do, what evidence confirms it, and which unresolved items can move to ongoing support.

Avoid declaring success based only on meetings held or tasks checked off. The customer’s intended workflow should be the reference point.

Clarify commercial and support boundaries

State who owns expansion conversations, contractual changes, and ongoing incidents. The onboarding hire should know when to involve another team and what information the handoff requires.
