Ask whether the candidate wants the work

Some excellent sellers prefer direct customer ownership. Do not assume that leadership is the only attractive progression.

Explain how the company might recognize broader contribution without requiring people management, subject to the actual roles available.

Create opportunities to gather evidence

As the team grows, a seller might coach a colleague, document a repeatable approach, or help assess a candidate. Keep the assignment clear and supported.

Do not quietly add management duties indefinitely while leaving authority and expectations unresolved.

Review the business need

The company may need a leader with experience the founding seller has not yet developed. Discuss that possibility early rather than treating it as a broken promise later.

A fair decision considers both organizational needs and the individual’s evidence and preferences.

Put agreed expectations in the right documents

Use accurate, approved language in the role brief and offer discussions. Avoid implying automatic titles, team size, or compensation changes.
