Hire for sales ownership when the immediate need is to lead buyer conversations and advance suitable deals. Hire for GTM systems work when the immediate need is to build the data, workflows, and experiments that support acquisition. If you use the title “GTM engineer,” explain exactly what that means at your company.
The two mandates can overlap, but they are not interchangeable.
Name the bottleneck
Ask what would still be blocked if the new hire had every tool they requested.
If the answer is “we need someone who can understand a buyer and lead the sale,” assess selling. If the answer is “we cannot reliably identify, route, enrich, or act on commercial signals,” assess systems and workflow design.

A candidate may be strong across several rows. Assess the relevant rows separately.
Write a primary outcome
Illustrative mandates: A fictional account executive owns a defined set of opportunities from discovery to a commercial decision. A fictional GTM systems hire builds and maintains a workflow that helps the sales team identify and act on relevant accounts.
Neither description requires a universal technology stack. Both make the user of the work and the expected output visible.
If you need one person to sell and build systems, state which takes priority. Explain whether automation work has protected time or will always compete with live deals.
Use different interview exercises
For sales ownership, use a discovery role-play and a detailed opportunity review.
For systems ownership, ask the candidate to map a workflow, identify unreliable inputs, describe exceptions, and propose a way to measure usefulness. A polished automation demo does not establish whether the candidate can maintain it or whether anyone needs it.
For a hybrid role, use a bounded example of each. Do not inflate the interview into an unpaid consulting project.
Avoid an impossible first hire
A brief that combines enterprise closing, demand generation, full-time automation, marketing strategy, and revenue leadership needs prioritization.
Decide what the founder will continue to own, what an external partner can support, and what can wait. Use the overlapping-role worksheet before opening multiple searches or combining them into one.
