Scope a first product marketing hire around the gap between what the product does and what the right buyer understands. Define the audience, decisions, and outputs before adding ownership of every marketing channel.
The role needs access to customers, product context, and sales feedback. A mandate to improve messaging without those inputs is difficult to execute responsibly.
Build the mandate canvas

Choose the initial priority. Do not assume a single hire will simultaneously establish positioning, run every channel, create all content, and own sales operations.
Separate responsibilities from collaboration
Product marketing may work closely with demand generation, sales, and product. State who owns distribution, pipeline targets, product decisions, and technical accuracy.
A person responsible for messaging needs a way to resolve conflicting views. Decide who approves claims and who has final authority when internal preferences differ from buyer evidence.
Assess synthesis rather than polish alone
Ask candidates to explain how they moved from customer evidence to a positioning choice. What did they exclude? Which segment did they prioritize? What evidence challenged their first interpretation?
A polished launch page is useful only when the candidate can explain the reasoning and their contribution.
Use a fictional exercise with mixed buyer notes rather than asking for unpaid positioning work on the company’s live strategy.
Define early success as learning plus usable work
The first deliverables might include a clearer audience definition, an evidence-backed message, and material the sales team can actually use.
Do not attribute every commercial outcome to product marketing alone. Distribution, product fit, pricing, and sales execution also affect what happens.
Write an honest brief
Describe the current uncertainty, the resources available, and the hands-on work expected. Candidates should know whether they are creating a foundation or improving an established function.
