Delegate hiring decisions by making authority and evidence standards explicit. A founder can share responsibility without disappearing from important decisions, but the team needs to know when founder involvement is required.

An informal promise to “trust the manager” is incomplete if every offer is later reconsidered from scratch.

Write the decision charter

Use the company’s actual approval arrangements. Do not assume that a management title includes financial or contractual authority.

Align on evidence before candidates arrive

Agree on essential responsibilities, assessment methods, and what a supported recommendation looks like.

A founder who applies a different standard only at the final interview can undermine both the manager and the candidate experience. Surface those expectations early.

Define founder participation

The founder may assess company context, discuss the opportunity, or approve a senior hire. State the purpose of the conversation so it does not duplicate earlier interviews without a reason.

If the founder has a veto, explain the boundary and how it should be supported.

Use a fictional exception

A manager wants to hire someone who lacks one stated requirement but has strong adjacent evidence. Ask the team to apply the charter: who reviews the exception, what evidence is needed, and whether the role brief should change.

This reveals gaps before a real candidate is waiting.

Review decisions without taking back ownership

Periodically inspect the quality of evidence, communication, and follow-through. Coach managers where the process is weak.

Avoid replacing every delegated decision with the founder’s personal preference. If authority needs to change, state that directly.
