How to assess whether a sales candidate created their own pipeline

Separate prospecting contribution from inherited demand, brand, and team support when hiring an early-stage seller.

Assess self-generated pipeline by tracing how specific opportunities began and what the candidate personally did. A revenue total or quota result does not explain whether someone created demand, qualified inbound interest, advanced inherited accounts, or worked with substantial support.

For an early-stage sales hire, that distinction helps you compare past experience with the work ahead.

Map the starting conditions

Ask about the prior environment without requesting confidential customer lists or internal reports. Explore the product's maturity, brand awareness, available marketing support, account allocation, and team responsibilities.

Then choose one opportunity and trace it from the first signal.

It is fine for a candidate to have worked with a strong team. The task is to understand the contribution accurately.

Ask about attempts that went nowhere

A successful deal can hide weak targeting if the outcome depended on an unusual introduction or a pre-existing need.

Explore an outreach approach the candidate stopped using. Ask what they observed, what alternative explanation they considered, and how they changed the approach.

Do not require private conversion figures. A clear qualitative account can still reveal how the person thinks and learns.

Compare the support with your startup

Illustrative comparison: A fictional seller previously received well-qualified inbound requests and extensive demonstration support. Your role requires choosing accounts, writing outreach, and conducting initial discovery.

That is a gap to investigate, not an automatic rejection. Ask for relevant examples from another period or use a bounded prospecting exercise with invented account information.

Do not ask candidates to generate a real lead list for your company as an unpaid test.

Avoid false precision

If candidates share performance numbers, ask how they were defined and what portion they owned. Distinguish sourced, influenced, booked, and recognized results rather than treating them as interchangeable.

Do not rank candidates on numbers from different products, territories, and selling conditions without understanding those differences.

Record the hiring implication

Summarize the work demonstrated and the support needed: “Has built account hypotheses and initiated conversations; needs more evidence of multi-stakeholder deal ownership.”

Use this alongside the founder-led sales handoff so the candidate's strengths match the responsibilities you plan to transfer.

Use quota attainment in context alongside this assessment when a candidate's headline performance combines inherited and self-created opportunities.
